Collaborative Innovation Online: Entanglements of the Making of Content, Skills, and Community on a Songwriting Platform

Abstract

This chapter advances our understanding of collaborative innovation processes that span across organizational boundaries by providing an ethnographic account of idea generation dynamics in a member-initiated online songwriting community. Applying a science and technology studies perspective on processes “in the making,” the findings of this chapter reveal the generative entanglements of three processes of content-in-the-making, skill-in-the-making, and community-in-the-making that were triggered and maintained over time by temporary stabilizations of provisional, interim outcomes. These findings also elucidate interferences between these three processes, particularly when an increased focus on songs as products undermines the ongoing collaborative production of ideas. Regular interventions in the community design were necessary to simultaneously stimulate the three processes and counteract interfering tendencies that either prioritized content production, community building, or skill development, respectively. The authors conclude that firms seeking to tap into online communities’ innovative potential need to appreciate community and skill development as creative processes in their own right that have to be fostered and kept in sync with content production.

INTRODUCTION
The shi om “closed” o “open” o ms o inno a ion in he 1990s (Chesb ough,
2003; Felin & Zenge , 2014) was p eceded by a ious o ms o in e -o ganiza ional

1980s o mobilize knowledge and inancial esou ces as well as o sha e he isks
o inno a ion p ocesses (Dhana aj & Pa khe, 2006; Sydow, Schüßle , & Mülle -
Sei z, 2016). Ra he han in e nal esou ces loca ed in he R&D depa men ,
ex e nal ne wo ks o i ms e ol ed in o he cen al “locus o inno a ion”
(Powell, Kopu , & Smi h-Doe , 1996). Wi h he p oli e a ion o digi al

As a esul , inno a ion p ocesses oday un old in complex ecologies o ela-
ionships among i ms, online and o line communi ies, and digi al pla o ms
(e.g., Boczkowski, Ma assi, & Eugenia Mi chels ein, 2018; G abhe , Melchio ,
Schieme , Schüßle , & Sydow, 2018). Inno a ion in he au omo i e indus y,
o ins ance, in ol es no only s a egic alliances among compe ing o iginal
equipmen manu ac u e s (OEMs), bu also c oss-indus y alliances in ol ing
de elope s o au onomous d i ing echnologies, ide-hailing and open-sou ce
mapping pla o ms, as well as use communi ies. Recen esea ch has signi ican ly
expanded ou knowledge o he a ious ypes o online communi ies and he
modes o i m-communi y ela ions (Dahlande & Magnusson, 2005; Jeppesen &
F ede iksen, 2006; O’Mahony & Bechky, 2008; Po e , 2004) as well as he p o-
cesses o de eloping online communi ies (K au e al., 2012; Ren, K au , & Kiesle ,
2007; Wie z & de Ruy e , 2007). This esea ch has highligh ed ha o ganiza ions

The pe inen li e a u e has mainly ocused on (1) he social dynamics o
online communi ies unde pinning he p oduc ion o con en (e.g., Ga ud, Jain, &
Tue sche , 2008; G abhe & Ibe , 2013; Ja enpaa & Lang, 2011; Wes &
O’Mahony, 2008); (2) he p ac ices o knowledge sha ing and ad ancing skills
in online communi ies (e.g., Cha band & Na imipou , 2016; Fa aj, Ja enpaa, &
Majch zak, 2011; Fa aj, Kuda a alli, & Wasko, 2015; Hwang, Singh, & A go e,
2015); and, inally, (3) he p ocesses o communi y building, e olu ion and go -
e nance (e.g., Aal onen & Lanza a, 2015; Dahlande , F ede iksen, & Rullani,
2008; O’Mahony & Fe a o, 2007; P eece & Maloney-K ichma , 2005). While
ex an s udies highligh ha all h ee dimensions o online social p oduc ion
a e highly dynamic and in e linked in gene a ing inno a ion (e.g., Aal onen &
Lanza a, 2015; Ga ud e al., 2008), he mul i old in e dependencies be ween
dynamics o con en p oduc ion, skill o ma ion, and communi y building o e
ime ha e so a a ely been examined in a sys ema ic ashion.
In his chap e , we s udy online communi y dynamics in he con ex o he music
indus y, which is widely ega ded as an exempla y case o unde s anding he
implica ions o he digi iza ion o c ea i e con en p oduc ion (e.g., Dobusch &
Schüßle , 2014). The music indus y has unde gone a numbe o p o ound
changes induced by new “ echnological assemblages” (Leyshon, 2014, p. 10)
such as by he encoding o new so wa e o ma s like MP3, he eme gence o
in e ne dis ibu ion sys ems as well as new digi ized ools o music p oduc ion.
Since he la e wen ie h cen u y, music p oduc ion has inc easingly been eed
om he socio-spa ial cons ain s and inancial bu den o adi ional s udio
p oduc ion. Concu en ly, p eca ious wo k condi ions shi ed music p oduc ion
in o he ealm o p i a e ep oduc ion (Wa son, 2016). The his o ically dominan
h ee majo labels had o o ei hei monopoly in music p oduc ion and dis-
ibu ion (Leyshon, 2014). In sum, he adi ional e ical music indus y alue
chain has been ans o med in o a complex he e a chic ecology o i ms, eelance
musicians, online p oduc ion, and dis ibu ion pla o ms as well as local scenes
and online communi ies engaging in c ea i e con en p oduc ion.
In o de o sc u inize collabo a i e inno a ion dynamics in his un olding new
ecology, we p o ide an in-dep h case s udy o he membe -ini ia ed and go e ned
online communi y “Feb ua y Album W i ing Mon h” ( awm.o g). The key aim
o FAWM is o collabo a i ely p oduce 14 songs wi hin he empo al cons ain
o a single mon h (in each yea o i s exis ence). By 2013, FAWM had mo e han
7,000 membe s om 30 coun ies (see awm.o g; Se les & Dow, 2013); in sub-
sequen yea s, FAWM only displayed he numbe o cu en ly ac i e membe s
ha luc ua ed be ween 2,300 and 2,500 ac i e membe s each yea . The commu-
ni y is no commi ed o comple e eco ded e sions o inalized songs, bu a he
o w i ing and eco ding “song ske ches” ha may o may no be comme cially
p oduced la e on. Simila o o he online communi ies such as Wikipedia and
Linux, he con en a FAWM is collec i ely p oduced in a cumula i e and open-
ended p ocess (e.g., Ga ud e al., 2008). In dis inc con as o Wikipedia and

building on Ga ud e al.’s (2008) no ion o “incomple e by design,” we empi ically

as an ongoing p oduc ion o mul iple in e im ou comes h ough h ee en angled
p ocesses. We demons a e ha he commi men o communi y membe s o hese
p ocesses is no assu ed by he p ospec o bene i ing om inal p oduc s, bu
by p oducing empo a y s abiliza ions o p o isional in e im ou comes ha call

Exempli ied by he cases o Wikipedia and Linux, Ga ud e al. (2008) concep-

open-sou ce communi ies. In bo h communi ies, each design change can be seen

(2015), who heo ize communi y go e nance as a collec i e capabili y es ing
upon mul iple, dynamically e ol ing ou ines.
Ou aim in his chap e is o apply his p ocessual lens o empi ically s udy
collabo a i e inno a ion p ocesses online. We d aw on La ou ’s (1987) concep
o “science-in- he-making” ( ha he jux aposes o “ eady-made-science”) o con-
side con en p oduc ion, skill de elopmen , and communi y building as deeply
en wined and messy p ocesses “in- he-making.” Mo e speci ically, we add ess he
ollowing esea ch ques ions: how do dynamics o con en -in- he-making, skill-
in- he-making, and communi y-in- he-making in e ac o p oduce momen s o
collabo a i e inno a ion in a membe -ini ia ed online communi y? Wha is he
ole o online communi y design in p o iding ein o cing s uc u es o collabo a-

METHODOLOGY
Case Se ing
In Feb ua y each yea , FAWM p o ides an online space o p o essional, semi-
p o essional, and ama eu musicians o collabo a e in hei songw i ing p ocess.
Bu Se les, a so wa e enginee , compu e scien is , and singe –songw i e
launched FAWM in he Uni ed S a es in 2004, inspi ed by he websi e nanow-
imo.o g (Na ional No el W i ing Mon h, wi h mo e han 200,000 membe s)
whe e no elis s join he collec i e goal in he mon h o No embe o w i ing a
no el. Bu ke and Se les (2011) desc ibe hese kinds o communi ies as “Online
Goal Se ing G oups,” whe e ama eu s and p o essionals alike join o he s in
commi ing o a challenging goal.
Be ween 2009 and 2013, FAWM membe s pos ed 39,301 songs o he si e.
In 2017, when he i s au ho joined he communi y, 2,338 membe s pos ed
11,168 songs on he si e, 963 o which ha e been documen ed collabo a ions
(see awm.o g). The i e co e ac i i ies on FAWM a e (1) uploading song ske ches

Resea ch Design: Online E hnog aphy

empi ical analysis o FAWM is based on a c oss-pla o m and mul isi ed online
e hnog aphy ha es ing da a om an ecology o websi es such as Soundcloud,
Bandcamp, Facebook, and YouTube, and, o cou se, FAWM. These si es we e
selec ed by ollowing ou going links om he FAWM websi e ei he in he desc ip-
ions o he use p o iles o in o um discussions. Since ac i i ies on FAWM a e
no only limi ed o ex pos s (e.g., o um discussions), bu also include lis ening,
eco ding, uploading, and collabo a ing on audio ma e ial, he ac i e pa icipa ion

In line wi h a p ocessual pe spec i e, we s udy inno a ion a FAWM om he
analy ical angle o “e en s” (Langley, 1999) ha ma k c i ical u ning poin s o
he momen s in which he a ious inno a ion dynamics in e ac (Langley, 2009).

c ea i i y in songw i ing. When he numbe o uncommen ed songs s a ed o ise,
Se les analyzed social ne wo k da a and iden i ied collabo a ion pa e ns in he
communi y (Se les & Dow, 2013). As soon as Se les and his co-au ho ealized
ha he amoun o commen s was a cen al d i e o isibili y and mo i a ion a
FAWM, hey we e keen o mo i a e membe s o gi e commen s. In 2009, Se les
published a sca e plo based on da a om 2008 (Weba chi e FAWM Sc eensho ,
2009) ha e ealed ha gi ing and ecei ing commen s on songs a e posi i ely
co ela ed (wi h a co ela ion coe icien o 0.79). Based on hese indings, he
websi e was edesigned o u he encou age people o commen on o he people’s
songs o s eng hen he communi y. Fu he mo e, Se les and Dow conclude ha
he applica ion o hei analysis could be used o “in elligen ecommenda ions
o membe s in sea ch o good collabo a o s” (p. 25), a ea u e ha has no (ye )
been in eg a ed in o he websi e.

a knowledgeable communi y yields mo e po en ial collabo a o s o u he
song p oduc ions. These dynamics a e kep “in sync” by ein o cing s uc u es

songs which educed isibili y and ul ima ely unde mined he communi y-
in- he-making p ocess. Second, he inc easing p o essionaliza ion led o an
o e emphasis on p oduc ion quali y and he eby aised, in con lic wi h he
ama eu e hos o he communi y, ba ie s o con en p oduc ion and commu-
ni y building. Thi d, a ing and anking mechanisms as means o compe i i e
commen ing in he communi y-in- he-making p ocess led o an o e emphasis
o skills a he expense o eaching he p oclaimed goal o p oducing a high
quan i y o new ideas. To cope wi h hese dynamics, ein o cing s uc u es
epea edly had o be adjus ed in o de o ge he h ee p ocesses back “in o sync”
(see Fig. 12.2).

DISCUSSION AND CONCLUSIONS
Online communi ies ha e e ol ed in o a key a ena o collabo a i e inno a ion

sou ce communi ies, and Wikipedia and Linux in pa icula , esea ch so a has
elabo a ed he ways in which hese communi ies os e ongoing engagemen
(Ga ud e al., 2008) and adjus hei go e nance s uc u e o ensu e he p oduc-
ion o quali y con en in he ace o g owing membe ship (e.g., O’Mahony &
Fe a o, 2007).
